Nokia: Which Ecosystem Do You Pick?

~15 minutes•Strategy•2011

It's February 2011. You are Stephen Elop, the new CEO of Nokia. You have just authored the infamous "Burning Platform" memo. Nokia's Symbian OS is obsolete, clunky, and hemorrhaging market share. Your internal next-generation OS, MeeGo, is elegant but too slow to develop—it won't have a broad portfolio of devices ready for years.

Apple's iOS and Google's Android are rapidly dominating the smartphone market, establishing a duopoly in the app ecosystem. Nokia's hardware is still world-class—unmatched in camera quality, durability, and global distribution—but your software is literally burning. You need to pick a new operating system immediately to survive the smartphone wars.

You have three paths: join the Android army, make an exclusive, multi-billion dollar bet on Microsoft's nascent Windows Phone platform, or double down on MeeGo and fight the duopoly alone.

This is a Tier 1 League Match. The decisions are binary and the consequences are terminal. You hold the fate of Europe's largest tech company in your hands.

The principle: Choosing an exclusive partnership with a distant third-place ecosystem over an open standard is a fatal error. Ecosystem network effects are nearly impossible to overcome once a duopoly is established, no matter how much capital is spent.
