Frontend deployment in 2015 was a disaster. A developer who wanted to put a JavaScript application on the internet had a choice between three painful paths: rent an AWS server and spend hours configuring nginx, write Dockerfiles, set up CI/CD pipelines (good luck); use Heroku, which was easier but expensive and rigid; or pay a frontend agency to handle it. None of these were good. Guillermo Rauch, an Argentine engineer who had founded LearnBoost and then a company called Zeit, saw the gap clearly. The promise of serverless was that developers should be able to push code and have it live within seconds, with no servers to manage. The reality was that the existing serverless platforms (AWS Lambda, GCP Cloud Functions) were configured for engineers who lived in their respective ecosystems already. Vercel — originally called Now — would be the deployment tool that any frontend developer could use without learning ops.
The deeper structural problem was that frontend complexity was exploding. React, Vue, Angular, Webpack, Babel, server-side rendering, code splitting, image optimization — the toolchain for modern web apps had become so complex that frontend developers were spending more time on infrastructure than on user-facing code. The companies that won this market would be the ones that abstracted infrastructure away entirely. Netlify saw the same opportunity and launched in 2014. The competition between Vercel and Netlify defined the next decade of frontend infrastructure: both companies pushed each other to make deployment progressively easier, with Vercel emerging as the winner through a combination of better developer experience, deeper framework integration, and a fortunate bet on Next.js.
The key Vercel decision came in 2018-2019: invest heavily in Next.js. Next.js was an open-source React framework that the Vercel team had been building since 2016, but it was treated as a side project relative to the main hosting platform. Around 2018, the team realized that the framework and the platform could be designed in lockstep — that Next.js could expose APIs (server-side rendering, incremental static regeneration, image optimization, edge functions) that took maximum advantage of Vercel's infrastructure. The framework would be open source and free; the platform would monetize through hosting. This was a Trojan horse strategy: give away the framework so developers learned to love it; capture them when they needed to deploy production apps. The model worked because the framework was genuinely the best in class — by 2020-21, Next.js was the most-loved React framework in developer surveys, and every Next.js developer was a likely future Vercel customer.

The execution was relentlessly developer-first. Vercel's onboarding took 30 seconds from GitHub login to live URL. The deployment pipeline gave every pull request its own preview URL automatically — a feature that became table stakes industry-wide but Vercel pioneered. The CLI was beautifully designed: one command to deploy, intuitive output, helpful error messages. The dashboard was visually polished in ways most developer tools weren't (Heroku looked dated; Vercel looked like a consumer app). Every developer interaction was treated as a product moment, not a back-office configuration. By 2020, Vercel had a reputation in the React community as the platform everyone wanted to use, and the company had crossed 100,000 deployments per week.
The enterprise expansion came carefully. Vercel didn't chase enterprise contracts aggressively in its first three years — instead, it built such strong developer love that enterprises followed their developers. Companies like Hulu, McDonald's, Washington Post adopted Vercel because their engineering teams demanded it. The enterprise product added SOC 2 compliance, role-based access, advanced security, and dedicated infrastructure, but the core developer experience never changed. By 2022, Vercel was the deployment platform of choice for OpenAI (which builds chat.openai.com on Next.js), Stripe, Notion, and hundreds of other modern internet companies. The valuation climbed from $100M in 2019 to $3.25B in 2022.
The 2023-2026 period saw Vercel expand beyond frontend hosting into AI infrastructure. The company launched the AI SDK in 2023 to make it easy for Next.js developers to build LLM-powered applications, then added v0 in 2024 — a generative UI tool that lets developers build interfaces from prompts. These moves positioned Vercel as the deployment platform for the AI era, where Next.js + Vercel + AI SDK became the canonical stack for AI applications. By 2026, Vercel was running the infrastructure behind a meaningful fraction of consumer AI products, including products at OpenAI itself, and the platform had become the developer-tools equivalent of Stripe — a piece of infrastructure that every modern internet company depended on without thinking about it.
For product managers, Vercel's case offers several lessons. First, open-source as a distribution channel is one of the most underused growth strategies in developer tools. Next.js was free, but every Next.js developer was a free user of Vercel's platform; the conversion to paid hosting was natural. Second, framework-platform integration is a competitive moat that pure hosting platforms can't replicate. Netlify could match Vercel's hosting features but couldn't match the framework-level optimizations Vercel built into Next.js. Third, developer experience compounds over time. Each polished interaction with Vercel created a developer evangelist; those evangelists carried the platform into every company they joined. Fourth, the right time to expand into enterprise is after you have product-led growth that pulls enterprise demand, not before. Vercel waited until enterprises were demanding access; then it built enterprise features. Fifth, betting on platform shifts (frontend complexity → managed serverless; AI applications → managed infrastructure) is what creates durable companies; getting the timing right is the hard part.
