The 40% Commission Betrayal
In 2008, the private insurance industry in India was a predatory, opaque cartel dominated by millions of commission-hungry tied agents.
When an Indian father sought to protect his family’s financial future, an insurance agent—often an uncle, neighbor, or family friend—sat in the living room and pitched an endowment policy or a Unit-Linked Insurance Plan (ULIP).
The pitch was seductive: "You invest ₹50,000 every year, and in twenty years you get your money back with a bonus, plus life insurance!"
In reality, these products were financial catastrophes for consumers:
- The agent pocketed up to 40% of the customer’s first-year premium as a direct sales commission.
- The actual life insurance coverage was laughably small—often just ₹5 lakh ($6,000), completely inadequate to support a family if the breadwinner died.
- The underlying investment returns barely beat inflation.
- Meanwhile, the only insurance product that actually mattered—pure Term Life insurance, which offered ₹1 crore ($120,000) of real life protection for just ₹6,000 a year—was deliberately hidden by agents because its commission was tiny.
Yashish Dahiya, an IIT Delhi and IIM Ahmedabad graduate, uncovered this exploitation when analyzing his own retired father’s finances. He discovered that his father had been swindled into investing his life savings into toxic, commission-heavy policies that generated negative returns.
Enraged by the systemic exploitation, Dahiya teamed up with Alok Bansal and Avaneesh Nirjar to launch PolicyBazaar in 2008 with a singular mission: bring absolute, unvarnished price and feature transparency to Indian insurance.
The Side-by-Side Comparison Matrix
PolicyBazaar started as an information website comparing insurance policies across providers.
Instead of relying on a biased salesman's pitch, a consumer could enter their age, smoking status, and income, and see an objective, side-by-side comparison matrix of policies from every major insurer (HDFC Life, ICICI Prudential, Max Life, LIC):
- Annual Premium Price: Transparent, apples-to-apples cost comparisons.
- Claim Settlement Ratio (CSR): Publicly displaying what percentage of claims each insurer actually paid out versus rejected.
- Explicit Exclusion Clauses: Highlighting waiting periods, disease caps, and policy exclusions in simple, bold bullet points rather than buried in microscopic fine print.

PolicyBazaar relentlessly championed pure Term Life insurance and comprehensive Health insurance. They showed Indian consumers that they didn't need to spend ₹50,000 on an opaque endowment plan; they could buy a ₹1 crore term insurance policy online for ₹500 a month and invest the remaining ₹44,000 in high-yield mutual funds.
Surviving the Insurer Boycotts and Regulatory Battles
The offline insurance establishment did not surrender quietly:
- Powerful insurance companies threatened to pull their products from PolicyBazaar, furious that their lucrative, opaque endowment plans were being unmasked.
- Offline agent associations protested and petitioned the Insurance Regulatory and Development Authority (IRDAI) to ban digital insurance aggregators.
Dahiya held the line, refusing to bury term insurance or alter comparison rankings for kickbacks.
Over time, the consumer tide turned irreversibly. Indian consumers who visited bank branches armed with PolicyBazaar printouts refused to buy bad policies. Recognizing that PolicyBazaar was capturing the tech-savvy, high-income urban demographic, forward-thinking insurers broke ranks and designed exclusive, low-cost digital insurance policies sold exclusively on PolicyBazaar.
The Physical Claims Support Machine
Buying insurance online is relatively easy; the real test of an insurance company occurs years later when a disaster strikes and a family must file a claim.
PolicyBazaar realized that if online insurance was perceived as a system that took your money easily but abandoned you during hospitalizations or funerals, the digital category would collapse.
To establish permanent consumer trust, PolicyBazaar built an elite Claims Assistance Program:
- On-Ground Hospital Assistance: In major cities, PolicyBazaar deployed dedicated field reps to hospital billing desks to help frantic family members get cashless health insurance authorizations approved in real-time.
- Dedicated Claim Concierges: In the event of a death claim, a dedicated PolicyBazaar claim specialist handled the entire administrative fight with the insurer, ensuring the payout reached the nominee’s bank account without arbitrary bureaucratic delays.
This post-purchase support transformed PolicyBazaar from a transactional price comparison engine into a trusted lifetime financial guardian.
PolicyBazaar completed its initial public offering on the Indian stock exchanges in November 2021, capturing over 90% of India's online insurance market and fundamentally restructuring the financial security of millions of Indian households.
Deep-Dive Takeaways for Builders
- Unmask High-Commission Cartels with Clean Comparison: When an industry's sales model relies on misaligning agent commissions against customer welfare, building an objective, unvarnished comparison engine creates instant consumer resonance.
- Champion the Unsexy, High-Value Product: Pure term insurance was hated by sales agents because it carried small commissions, but it offered 10x more consumer protection. Aligning your product catalog with true customer utility builds compounding brand equity.
- Own the High-Stakes Moment of Truth: In insurance, the moment of truth is not the checkout button; it is the tragic moment a claim is filed. Providing human, dedicated support during your user's darkest hour cements an unshakeable institutional reputation.
