Three years ago, "vibe coding" was a joke term — Andrej Karpathy's tweet about coding by feeling rather than thinking. In 2026, it's an actual product category, a real shipping workflow, and the entry point for a generation of non-engineers building real products.

The wave is visible everywhere: PMs shipping their first SaaS solo, marketers building internal tools, founders prototyping in 14 days what would have taken 14 weeks. We're one of those founders — northstar was vibe-coded in two weeks by a CSE engineer who'd never shipped a frontend product end-to-end before. Most of what you're reading right now sits on top of Claude Code's drafting.

Here's what the workflow actually looks like, what works, what breaks, and the moves PMs / founders / operators should make this quarter.

What's changed in 2026

For two years, "AI coding assistant" meant GitHub Copilot — autocomplete-on-steroids, helpful for engineers, mostly invisible for non-engineers. In 2026, four products turned that into a category:

Claude Code (Anthropic) — terminal-based, conversational, agentic. You describe a feature; Claude reads your codebase, writes the changes across files, runs tests, iterates. It's the workflow of choice for technical users who want maximum control with maximum AI leverage.

Cursor — VS Code fork with deep AI integration. Tab completion that's actually right, multi-file edits via chat, the best autocomplete experience available. Where most full-time engineers spent their 2026.

Replit Agent — no local setup, no terminal. You go to a website, describe a product, Replit spins up a working prototype in your browser. The fastest path from idea to URL for non-engineers.

Bolt.new (StackBlitz) — similar to Replit but with stronger one-shot generation of polished frontend code. Good for landing pages and simple SaaS.

The competition between these four has been good for users. Capabilities leapfrog every few months. Pricing dropped meaningfully. The category went from "interesting demo" to "real tool" in 12 months.

What's actually working

Content sites and blogs. Static-site generators + AI = anyone can ship a polished content site in a weekend. northstar is one example; there are thousands of similar ones launched in 2026.

Internal tools. Custom dashboards, scrapers, automation scripts, internal admin UIs. The boring tools every company needs but never has budget for. Non-engineers are increasingly building these instead of waiting for engineering tickets.

Backend APIs and serverless functions. Smaller scope, well-defined, easy for AI to scaffold correctly. The kind of work that previously needed a $150k/yr engineer is now within reach.

What's still breaking

Auth and payments. Get these wrong and you have a security incident or a billing disaster. AI assistants confidently produce working-looking auth code that has subtle vulnerabilities. We've seen unsalted password hashes, leaked JWTs in client bundles, and PCI-violating Stripe integrations. Always have someone with security experience review these surfaces.

Database migrations. The AI will happily run a migration that drops a column you needed or changes a constraint that breaks production. Migration files need extra scrutiny.

Performance under load. The code that "works on my laptop" can fall over with 1,000 concurrent users. AI doesn't catch performance issues you don't know to ask about.

Architectural drift. Over the course of a 2-3 week build, AI assistants will sometimes change their mind about patterns, abstractions, or libraries. The result is a codebase with inconsistent patterns that's harder to extend later.

The "looks done but isn't" problem. AI builds confidently. Code compiles. Site loads. But edge cases, error states, and recovery flows are often skipped unless you specifically ask. Non-engineers shipping without this discipline often deploy products that work in the demo but break under real use.

  1. Try shipping one thing yourself with Cursor or Claude Code. Internal tool, simple integration, automation script. Not for the output — for the muscle memory of directing AI. Once you've done it once, your conversations with your engineering team get sharper.

  2. Audit what your engineering team is hand-coding that should be AI-assisted. Boilerplate (CRUD APIs, basic UI components, glue code) is now AI territory. If your engineers aren't using AI tools, you have a productivity gap.

  3. Add "AI usage" to your engineering interview. Whether candidates use AI tools, and how well, is now a relevant skill. Pure "I do everything from scratch" engineering is increasingly a red flag for productivity.

  4. Reframe the "build vs buy" decision. Some tools you previously bought (small SaaS for specific workflows) might now be cheaper to vibe-code internally. Re-audit your tool stack with this in mind.

  5. Document your product's API and structure clearly. AI can build on top of your product better if your docs are clear. This benefits both internal velocity and external developers in the AI era.

For marketers: what to do this week

  1. Build something yourself. Marketing landing pages, A/B test variants, lead magnets — these are vibe-coding territory. Stop waiting for engineering tickets.

  2. For B2B brands: lean into developer audiences. The vibe-coding movement is creating new audiences of "non-engineer builders." If your product has any developer angle, market to them — they're the fastest-growing buying cohort.

  3. Audit your competitor demos. If a competitor vibe-coded a demo of your product space in a weekend, your moat isn't features anymore. Reposition around the things AI can't replicate: brand, distribution, community, support.

  4. Update your hiring materials. "Builder mindset" matters more than "X years of Y framework experience" in 2026. Update your job posts accordingly to attract the new generation of talent.

For founders and operators: what to do this week

  1. Hire for AI leverage, not just AI experience. The skill is "I direct AI effectively and ship more per hour." Test for it in your interviews. Have candidates build something live with AI assistance and watch how they work.

  2. Set a budget for AI tools in your team. Claude Code, Cursor, Replit, Bolt — these cost $20-40/month per seat. The ROI is wildly positive but you have to fund the seats. Underspending here is the worst kind of false economy.

  3. For early-stage founders: think about whether you need to hire engineers at all. For some products, a solo vibe-coding founder can ship MVP, find PMF, and only hire engineering once they have revenue. The traditional "find a technical co-founder first" advice is increasingly outdated for certain product categories.

  4. Establish AI usage norms across the team. What's OK to share with AI tools (most things). What isn't (customer PII, proprietary IP). Without clear norms, you'll either be paranoid and slow, or careless and at risk.

  5. Watch your tooling spend and feature shipping rate. If your team is paying for AI tools and feature velocity isn't going up, something's broken (training, culture, or fit). Investigate.

What to watch next

Will major IDEs (VS Code core, IntelliJ) catch up to Cursor? Microsoft launching GitHub Copilot Workspace makes this a real fight. If Cursor's lead compresses, the market becomes more about who has best-in-class models behind the IDE.

Does Claude Code or a similar terminal-based agent become the new IDE? A meaningful percentage of vibe-coders in 2026 have switched away from VS Code to terminal-only workflows. If this trend continues, "IDE as a category" might be disrupted entirely.

How does the labor market reprice? Engineering salary trends in late 2026 / 2027 will tell us a lot. If junior engineering salaries compress and senior salaries hold or grow, the vibe-coding thesis is real. If they don't move, the productivity shift is more talk than substance.

Does Apple ship a coding agent? Xcode + Swift + Apple's foundation models have been quiet. If Apple ships a serious Xcode-integrated AI coding tool in 2026-2027, the iOS development ecosystem changes dramatically.
